AFUE is the share of fuel a furnace turns into usable heat. An 80% furnace sends roughly a fifth of it up the flue; a 96% furnace keeps nearly all of it. That sounds like an easy decision until you look at the price difference and how much heating your climate actually demands.

How the savings math actually works
Going from 80% to 96% cuts roughly 16% off the gas your furnace burns. The dollar value of that depends entirely on two things: how much you spend on heating each winter, and what the upgrade costs in your market. On a $900 annual heating bill, 16% is about $145 a year. On a $2,200 bill in a cold northern climate, it is closer to $350.
Set that against a typical $2,000–$3,000 price difference and the pattern is clear: long heating seasons and high gas prices pay the upgrade back in a reasonable number of years. Mild climates with short winters often do not.
It is not only about the gas bill
High-efficiency furnaces usually pair with two-stage or variable-speed operation. That is a comfort upgrade you feel every day: longer, gentler heating cycles, smaller temperature swings between rooms, and noticeably quieter running. Plenty of homeowners choose 96% for the comfort and treat the energy savings as a bonus.
The venting catch
A 96% furnace produces cooler exhaust and condensate, so it cannot use your old metal flue. It needs PVC venting run to a sidewall and a condensate drain. If your furnace sits far from an exterior wall or a drain, that work adds cost — and it is the single most common reason a 96% quote comes in higher than expected.
Who should pick which
- Choose 80% if: winters are short, the budget is tight, or you plan to move in a few years.
- Choose 96% if: winters are long, you are staying put, or comfort and quiet matter to you.
- Either is a good furnace. Installation quality affects your outcome more than the efficiency badge does.
